Ask ten people how long to leave color on and you get ten confident answers, most inherited from a box. The chemistry is less opinionated. Here are the five I hear most, and what the timer is actually doing.
"Longer is stronger"
It feels true. More time, more color. But permanent color is a reaction with a finish line. The developer (hydrogen peroxide) and the alkaline in the tube swell the cuticle open, and inside the cortex the peroxide oxidizes colorless dye precursors into colored molecules too large to wash back out. That takes roughly 30 to 45 minutes, and then it is done. The peroxide is spent, and the brand maximum, 50 on most lines, is where the chemistry stops paying you back.
What carries on past the finish line is the swelling. The hair stays alkaline and the cuticle stays lifted, so moisture keeps leaving. The extra twenty minutes added no color, only a rougher surface for the color to live under, so over-timed hair looks lovely wet and fades in two weeks. I learned this the expensive way: a 35 minute gray coverage ran to 52 because the timer went off during a supplier phone call and the dryers drowned it out. The roots were fine. The mid-lengths came out darker than the swatch and felt like straw for six weeks, and the free gloss cost me forty minutes of chair time. I run two timers now, one on the cart and one in my apron.
"Toner can't over-process"
Toner catches people because it looks so gentle: 10 vol and sheer pigment. Freshly lightened hair has had its cuticle scoured open and its natural pigment removed, so there is nothing in the way, and violet and blue pigment walks straight in and keeps walking as long as the toner is on.
That is why the calculator starts toner at 10, says look at 5, and stops you at 20. On high porosity a liquid toner can be finished in 3 to 5 minutes. Past that it goes gray, lilac or muddy, and the only way back is to lighten again. So wipe a strand early with a damp towel (a dry one only smears it), look at it in daylight, and if it is right, rinse with time still on the clock.
"If it's not lifting, add time"
Lift is decided by peroxide strength and alkalinity; minutes have little say in it. 10 vol barely lifts, 20 vol manages 1 to 2 levels, 30 vol 2 to 3, and 40 vol reaches 3 to 4 only in a high-lift series. Permanent color does nearly all its lifting in the first 20 to 30 minutes; after that the lightening side is spent while the deposit side keeps darkening. At level 5 with 20 vol, wanting 8, you can leave it on all afternoon and still be at 6 or 7, only drier.
Bleach is different only in degree. It keeps working while moist and active and slows as it dries; dry bleach is finished bleach. So "not lifting enough" wants a different plan, a stronger developer where hair and scalp can stand it or a move to bleach, sometimes two sessions with a rest between. The level chart shows how far each volume can reasonably go from where you start.
"Heat is cheating"
Heat is a variable. A warm dryer or steamer moves permanent color along about a quarter faster, so the calculator multiplies by 0.75 when you pick it. On coarse, low-porosity hair or resistant gray, a little warmth is the difference between coverage and a halo of silver at the part.
The cheating is adding heat and keeping the full time, which is over-processing on purpose. Heat also opens porous or fine hair more than it needs, so keep it off lightened lengths and demi services, which over-deposit easily. And bleach makes its own heat: no dryer unless the brand sheet allows one.
I have never liked hood dryers for color; I think they crust the product at the hairline before the rest of the head is done. The calculator also cannot know that heat is rarely even. My steamer runs hotter on the left, the left foils always a touch ahead, so I turn the chair halfway through and check the warm side first.
"The box says 30, so it's 30"
The box time is a real number for an imaginary head: medium texture, normal porosity, room temperature, applied in a few minutes. It is the starting point, and the one you may shorten. Fine hair has less cortex to fill and a thinner cuticle, so take 5 minutes off. Coarse hair has more cuticle layers to get through, so give it 5 more. Gray at 50 percent or more has no melanin helping and often a tighter cuticle, which is why it gets the full 45.
Porosity is the other lever, and the one most people guess wrong. High porosity is an open door: subtract 5 (3 on toner), because the hair grabs. Low porosity is a locked one: add 5, and consider heat. The porosity test takes two minutes and will move your numbers more than the brand will. What the clock is actually for
The clock tells you when to start looking, and the maximum is where I rinse, like it or not. Between those two the hair decides, and salon light is a poor witness, warmer than daylight, so a half-finished toner can look done. I take the strand to a window when I can, and I have been wrong in both directions, which is the other reason for the timer in the apron.
